feat(email): send one Gmail request per label action - #8774
Builds on the per-mailbox Gmail request gate from #8772, now on main.
Why
Over the last 30 days about 36% of Gmail write operations (21.6K of 60.5K) were rate limited on their first attempt, mostly by Google's per-user concurrency limit. Every label write fans out:
Archiving a thread sends one messages.modify per message, including messages already in the requested state.
Bulk Done in the web app sends one archive request per selected thread, so N threads × M messages become N×M Gmail requests.
The Oct 20 spike was 38,360 rate-limited TRASH adds from two bulk deletes, about 7.1K operations that fit in fewer than 10 batch requests.
Slow, retried writes are also what lets inbox sync undo an archive in the UI, so archived emails reappear.
How it works
before: archive thread (8 msgs, 1 still in INBOX)
API ─► 8 SQS messages ─► 8 × messages.modify
after, batches off (default until rolled out, see Rollout):
API ─► stage DB change, keep only messages whose labels change
─► 1 SQS ModifyMessageLabels per changed message (main's format)
─► 1 × messages.modify each
after, batches on:
API ─► stage DB change, keep only messages whose labels change
─► 1 SQS ModifyMessageLabelsBatch (≤1,000 messages)
─► through the gate:
1–9 messages → one messages.modify each, in sequence (5 units each)
10+ messages → one messages.batchModify (50 units)
bulk Done (N threads): 1 request per 100 threads ─► 1 label write per inbox
batchModify ignores ids it doesn't recognise and returns 204, so a batch only fails as a whole (bad label, auth, permission). Separate writes within a batch skip a message Gmail no longer has the same way; a lone message still fails on it, as on main. A permanent failure reverts every message in the batch; rate limits and transient errors keep the existing retry routing and optimistic state.
Batches under ten go out as separate writes because Gmail charges 50 units for a batchModify of any size. In the rate-limit simulation (trash 1,000 threads, 2,691 messages, Gmail concurrency 5, 1 s gate cooldown), always batching took 189 s p50 / 588 s p95 to reach Gmail with 109 per-second 429s and 48,086 units; separate writes below ten took 91 s / 442 s with no 429s and 28,939 units. They run one after another inside a queue message, so they add requests but never put more in flight than the gate's per-mailbox cap.
email_api_client: MailboxMessageClient::batch_modify_message_labels and ApiOperationKind::BatchModifyMessageLabels. modify_message_labels takes a slice and picks separate or batch writes as above, each through the gate's call_with_token; the gate charges the batch MessagesBatchModify (50 units). Its span declares gate_in_flight / gate_cap like the other operations; with separate writes they hold the last request's admission, the one whose outcome the call returns.
models_email / sqs_client: new GmailOpsOperation::ModifyMessageLabelsBatch, chunked at 1,000 messages and sent one SQS message per chunk (a full batch is ~100 KB and SQS batch sends share a 256 KB cap). label_write_operations builds either form and SQS::gmail_label_write_batches picks one, default single-message. SQS spans no longer record message bodies.
email_service / document_storage_service: GMAIL_LABEL_WRITE_BATCHES_ENABLED deployment switch (MacroConfig bool, default off) wired into their SQS clients. Agent harness and AI tool label writes stay single-message. Local stacks (xtask_local) turn it on, since producers and workers share one build there.
gmail_ops worker: decodes both forms; one label write per batch with batch-scoped revert.
crates/email: thread label writes enqueue only messages whose labels change, through new stage_thread_labels / commit_thread_label_write steps. This covers REST and GraphQL archive, seen, unread, state (trash/star/spam) and thread labels. New set_threads_archived archives up to 100 threads with one write per inbox (Outlook threads go through mailbox commands, as single archives do) and reports threads it couldn't change (missing, empty, not owned) without failing the rest.
Bulk entry points: REST PATCH /email/threads/archived, GraphQL setEmailThreadsArchived (returns the primary-backed threads that changed and the ids it couldn't change), SDK macro.email.archive(threads). PATCH /email/messages/labels now makes one label write.
Web: bulk Mark Done and Mark Not Done call archiveEmailThreads, one request per 100 threads (GraphQL or REST by flag); each thread still settles on its own, and threads the server skipped reject.
Regenerated schema.graphql, GraphQL codegen, the email OpenAPI client, SDK specs/types, the code-mode SDK and the SDK docs reference.
Rejected threads.modify: it changes every message Gmail has in the thread, so a reply that arrived after our DB snapshot would be archived before the user saw it.
Rejected making the batch payload decodable by main's worker: it would only parse as main's single-message form by carrying that form's fields, and main would then label one message and drop the rest.
Rollout
main's gmail_ops worker can't decode ModifyMessageLabelsBatch and deletes it, so producers send batches only once no such worker is left:
Deploy this release with GMAIL_LABEL_WRITE_BATCHES_ENABLED unset. It defaults to off, so no Doppler entry is needed yet; producers send main's single-message form, now only for messages whose labels change.
Once every email-service pubsub_workers task runs this release or later, set GMAIL_LABEL_WRITE_BATCHES_ENABLED=true in the email-service and document-storage Doppler projects, dev first and then prd, and redeploy those services so new tasks read it.
To roll the workers back past this release, first set it back to false, redeploy the producers, and let the gmail-ops and gmail-ops-retry queues drain.
Remove the single-message form and the switch only after every producer sends batches and the queues have drained.
released_workers_decode_everything_a_default_producer_sends in sqs_client checks everything a default producer sends against a frozen copy of main's decoder. The same steps are in services/email_service/AGENTS.md.
Follow-ups
PATCH /email/messages/labels (≤10 messages) still sends every requested message; filtering would add policy to a legacy handler that does its own DB work.
Bulk trash still issues one request per thread from the web app (each now one label write); a bulk state route would collapse it like Done.
Worker revert of an INBOX removal re-adds the label but not the thread's inbox_visible (pre-existing).
Sync can still overwrite pending writes; pending-write markers and retry backoff come in the next PR in this stack.

📝 Summary
Summary by CodeRabbit
New Features
Added bulk archiving and unarchiving for email threads, including support in the SDK. Requests process up to 100 threads at a time and report threads whose status could not be changed.
Added batching for Gmail label updates to improve handling of larger groups of email changes.
Added clearer retry timing for rate-limited requests, and deferred retries for email backfills.
The change adds bulk email-thread archiving through REST, GraphQL, the web client, and the SDK. It adds Gmail label-write batching, with a configuration flag selecting legacy or batch queue messages. The email API client now uses request permits, and the email service adds Redis-backed Gmail request admission. Backfill processing adds delayed retries for rate-limited work. The change also updates attachment-claim handling and concurrent blank-thread insertion.
Priority: Normal
Merge Risk: Low · previous review 0b28a
This change batches Gmail label writes, adds bulk archive, and adds a Redis request gate. The review found no merge-blocking defect. The request gate does not record admission outcomes on traces, which will make rate-limit problems harder to debug; this can be fixed in a follow-up.

Record the admission outcome on the trace.
acquire makes a Redis call for every Gmail request, and it does this outside any span. The only exception is wait_for_room. A refusal emits no span field. A Redis failure emits only a warn! log. The calling operation's span shows only the final RateLimited error from log_operation_error, which logs at debug level. A reader of the trace cannot answer three questions:
Did the gate admit the request, refuse it, or fail to reach Redis?
What delay did the gate return?
Which budget applied?
The repository rule says: "Record outcome on the span (error status, retry count, cache hit/miss), so slow and failed paths can be filtered without logs." It also says: "Span the places a trace would otherwise go dark: ... cross-service client calls".
Add a span named for the operation, such as gmail.request_gate.acquire, with link_id, operation, and budget as fields. Record outcome (admitted/refused/unavailable) and retry_after_ms before the method returns.
As per coding guidelines: "Record outcome on the span (error status, retry count, cache hit/miss), so slow and failed paths can be filtered without logs."

One batchModify request replaces up to 1,000 messages.modify calls,
which is what a thread or bulk label write needs to stop fanning out
into one Gmail request per message.
Co-authored-by: teo <teo@macro.com>
Label writes reach Gmail one message at a time. Accept a list of
provider message ids instead: two or more go out as one
messages.batchModify, while a lone message keeps the per-message write,
which costs 5 quota units instead of 50.
The new BatchModifyMessageLabels operation goes through the Gmail
request gate, which charges it the messages.batchModify cost.
Co-authored-by: teo <teo@macro.com>
Every label write became one SQS message and one messages.modify per
Gmail message, so archiving an 8-message thread sent 8 requests and a
bulk trash of 2,629 messages sent 2,629, each a chance to hit Gmail's
per-user concurrency limit.
The enqueuer now emits one ModifyMessageLabelsBatch per 1,000 messages,
and the gmail_ops worker sends each as a single Gmail request. Gmail
applies batchModify as a whole and ignores ids it doesn't know, so a
permanent failure reverts every message in the batch, while rate limits
and transient errors keep the optimistic state for the retry, as before.
The worker still decodes the single-message operation so messages
already queued or retrying when this deploys drain normally.
The message-label route enqueues through the same path, and SQS spans no
longer record message bodies, which can now carry 1,000 ids.
Co-authored-by: teo <teo@macro.com>
Thread label writes enqueued every message in the thread, including
ones already in the requested state, so archiving a thread with one
message left in the inbox still modified all of them. Enqueue only the
messages the label snapshot shows changing; a repeated archive sends
nothing.
Co-authored-by: teo <teo@macro.com>
Bulk mark-done archives each selected thread through its own request,
so N threads still reach Gmail as N writes. Add set_threads_archived:
it stages each thread's optimistic DB change, sends one label write per
inbox for all the messages that changed, and reports threads it could
not change (missing, empty, not owned) without failing the rest. An
enqueue failure reverts every thread of that inbox. Requests are capped
at 100 threads.
The single-thread path now runs through the same stage and commit
steps, and the per-inbox label lookups share one helper.
Co-authored-by: teo <teo@macro.com>
The web app's bulk Done sends one setEmailThreadArchived per selected
thread. setEmailThreadsArchived archives up to 100 threads through the
bulk domain call, which sends Gmail one write per inbox, and returns
the primary-backed threads that changed. Threads the service could not
change are omitted, so the cache drops their optimistic state.
Co-authored-by: teo <teo@macro.com>
PATCH /email/threads/archived archives or unarchives up to 100 threads
through the bulk domain call and lists the threads it could not change,
so the REST bulk Done path also reaches Gmail with one write per inbox.
More than 100 threads is a 400.
Co-authored-by: teo <teo@macro.com>
Add macro.email.archive(threads), backed by EmailThread.archiveMany,
which sends one archive request per 100 threads and resolves to the
threads whose state could not change.
Co-authored-by: teo <teo@macro.com>
Bulk Done and Not Done fired one archive request per selected thread,
in parallel, so selecting 50 threads meant 50 server writes and at
least 50 Gmail requests. Send one setEmailThreadsArchived (or
PATCH /email/threads/archived without GraphQL Soup) per 100 threads
instead. Each thread still settles on its own: threads the server
could not change reject, and the optimistic cache drops only their
prediction.
Co-authored-by: teo <teo@macro.com>
Record that thread label writes go through the stage/commit steps that
send Gmail one write per inbox, and that gmail_ops must keep decoding
the single-message operation until queues drain.
Co-authored-by: teo <teo@macro.com>
The embedded Deno bundle, agent documentation and operation catalog
were not regenerated after adding macro.email.archive, so
check:generated failed.
Co-authored-by: teo <teo@macro.com>
Review fixes for set_threads_archived:
- One inbox's changes went to SQS as several messages of up to 1,000.
If a later one failed, every thread reverted while the earlier
messages still reached Gmail. Threads now go out in groups that fit
one provider write, and only the groups that could not be queued
revert and report failure. The enqueuer port declares the size of a
write (MAX_LABEL_WRITE_MESSAGES).
- A database or queue outage turned into per-thread failures and a
success response. When nothing changed and the cause was the service
rather than the threads, the call now returns that error, so REST
answers 500 and GraphQL returns an error.
- The 100-thread limit counted repeated ids; it now applies after
removing duplicates.
Co-authored-by: teo <teo@macro.com>
setEmailThreadsArchived returned only the reloaded threads that changed,
and the client treated any missing thread as failed. A thread whose
write committed but which the All Mail projection omits (a trashed
thread) was therefore reported failed and rolled back in the UI.
It now returns a payload: failedThreadIds, which the client rejects,
and the primary-backed record of every requested thread it can load,
so failed threads also replace their optimistic state with the
server's.
Co-authored-by: teo <teo@macro.com>
Check that macro.email.archive sends one request per 100 threads and
resolves to the handles the server could not change.
Co-authored-by: teo <teo@macro.com>
Producers sent only ModifyMessageLabelsBatch, which gmail_ops workers
released before it cannot decode and delete. The email API, the GraphQL
service and the workers deploy in parallel, so label writes queued
while old workers were still running never reached Gmail.
Producers now send one ModifyMessageLabels per message, the form every
released worker decodes, unless GMAIL_LABEL_WRITE_BATCHES_ENABLED is on
(email-service and document-storage-service, default off). Workers
decode both forms. A test decodes everything a default-configured
producer sends with the released worker's message format. Local stacks,
which run producers and workers from one build, send batches.
Co-authored-by: teo <teo@macro.com>
Gmail charges 50 quota units for a messages.batchModify of any size and
5 per messages.modify. Most label writes touch one to three messages, so
batching them spent up to ten times the quota and tripped Gmail's
per-second units limit. In the rate-limit simulation (trash 1,000
threads, 2,691 messages, Gmail concurrency 5) always batching took
189 s p50 / 588 s p95 to land with 109 per-second 429s and 48,086 units;
separate writes below ten took 91 s / 442 s with no 429s and 28,939
units. The writes run one after another inside a queue message, so they
add requests but not requests in flight beyond the gate's per-mailbox
cap.
modify_message_labels now sends two to nine messages as separate
messages.modify calls, each through the gate, skips messages Gmail no
longer has (as batchModify does) and stops at the first other error. A
lone message still fails on NotFound, as on main, so the worker reverts
it. Ten or more still use one batchModify.

…lity
Brings in main through the cache branch. Main's bulk archive path (#8774),
which Mark Done now uses even for one row, read every active list again for
each changed thread. It now follows FE-58 like the single-thread path: it
revalidates only the lists the cache does not maintain, and refreshes lists
only without the normalized cache. Main's `buildEmailDateRows` keys email rows
by entity, as the list did before.
