Why

email_message_sent hasn't fired since Oct 23. #8386 made every send go through the queued outbox, and the only track call lived in the old send mutation, which production no longer uses. So email sends drop out of engaged users, the Email area and send rates.

What changed

  • Count each send once where the outbox accepts it (sendEmailQueued). Compose, reply, universal input and any future surface go through there.
  • The event carries one flag, isReply. No content, subjects or addresses.
  • It fires when a send is accepted, not when it's delivered. Undo doesn't retract it, which matches the old behaviour. Send Later is not counted, as before.

Checks

  • Biome is clean on changed files.
  • Vitest: 846 passed across lib/queries/email, email-compose and universal-input. The new queue tests fail without the fix.
  • tsc --noEmit passes.

email_message_sent stopped firing after composers moved to the durable
outbox: the only remaining track call lived in the old send mutation,
which production no longer uses. Count each send once where the outbox
accepts it (sendEmailQueued), so compose, reply, universal input and any
future surface are covered. Send Later schedules through a separate
endpoint, so the compose adapter counts a new schedule there and skips
reschedules. The event now carries only `scheduled` and `isReply` flags.

📝 Summary

Summary by CodeRabbit

  • Improvements
    • Email send activity is now tracked more consistently, including whether a message is a reply or scheduled.
    • Failed scheduling and queueing attempts are not counted as successful sends, and updating an existing scheduled message is distinguished from creating a new schedule.
    • These changes improve reporting accuracy without changing the email composing or sending experience.

Queued sends and successful new scheduled sends now emit email_message_sent analytics with scheduled and isReply flags. The scheduling path identifies reschedules so they are not tracked as new sends. The event payload has a typed contract, and tracking errors are reported through telemetry. Tests cover flag values, accepted sends, persistence failures, duplicates, and schedule updates.

Priority: Normal

Merge Risk: Moderate · up to b2a0f

Some confirmed schedules will be absent from send analytics, capture failures will lack trace-visible reporting, and the scheduling test will fail after its fixed date. Resolve these before merging.

Count schedules confirmed by reconciliation.

If the server commits a new schedule but its response is lost, schedule.submit() can confirm that schedule through reconcileScheduleFailure() and return 'scheduled'. This call does not resolve successfully, so the adapter skips email_message_sent. Count a confirmed initial schedule on both success paths, without counting an update twice. Freeze the clock before submitting the fixed schedule.

vi.useFakeTimers() does not set a fixed system time. After December 1, 2026 at 12:00 UTC, the submit validation rejects sendTime as past-dated. The existing vi.useRealTimers() teardown already restores timer state.

Report provider capture failures through telemetry.

When posthog.capture throws, analytics.track catches the error and logs it with console.error. The exception does not reach trackEmailMessageSent, so an accepted send can lose its PostHog event without a trace-visible failure. Report a sanitized provider outcome at the analytics boundary. Correlate it with a send or draft ID when that ID is available at the boundary.

Drop the Send Later counting: it never fired this event before, so it
added new volume rather than restoring the old numbers. The scheduled
flag goes too, since outbox sends are always immediate.
