feat(routines): suggest AI-picked routines in sidebars and onboarding - #8874
Most users never discover what routines can do for them. Suggestions grounded in their own work (a plumber's inbox is not a founder's) make routines discoverable and one click to start, and new users should leave onboarding with a few already working.
A new user's mailbox is still backfilling when onboarding ends, so suggestions read the inbox straight from Gmail or Outlook rather than from the synchronized mailbox, and are stored in their own table rather than in the AI projection pipeline.
How it works
leave onboarding tools step ──► POST /routine-suggestions/refresh
sidebar card / modal ─────────┐
Routines page ────────────────┼──► GET /routine-suggestions (poll while generating)
onboarding routines step ─────┘ │
▼
routine_suggestions (cognition): claim the user's row, then in the background
├─ email_service GET /internal/recent_messages/{user}: newest 40 messages,
│ read from Gmail (list + get) and Outlook (Graph inbox, newest first)
├─ one structured completion on the free-tier model
└─ validate each suggestion, store the set as ready
routine_suggestion_set holds one row per user: status (generating / ready / failed), the suggestions as JSON, and the generation that owns the row. A claim is one INSERT … ON CONFLICT DO UPDATE … WHERE, so two readers cannot start two generations; a late result from a superseded generation is discarded; earlier suggestions stay visible while a new set generates or after it fails.
A read regenerates a set that is missing, older than three days, failed more than 15 minutes ago, or stuck generating for more than 5 minutes (a stopped process).
The model answers in a lenient JSON shape; each suggestion is validated on its own (surface, icon, event, schedule, HH:MM time, condition length, at most three per surface, no repeats), so one malformed item drops only itself.
Inbox messages go to the model as JSON data in the user message, and the system prompt treats them as third-party content. Usage is metered as the new non-billable RoutineSuggestions AI feature.
What
Backend
email_api_client: recent_inbox_messages for Outlook. email_db_client: the user's own readable inboxes.
email_service: internal GET /internal/recent_messages/{user_id}?limit=, plus EmailServiceClient::get_recent_inbox_messages.
New crate routine_suggestions (domain, Postgres repo, email-service inbox reader, structured-completion generator, axum routes), mounted in cognition as GET /routine-suggestions and POST /routine-suggestions/refresh.
Migration create_routine_suggestions (cascades on user deletion).
Sidebar card: a dismissible "Suggested routines" card tops the Email, Calendar, Tasks, Drive, Customers, Chat, Calls, Reviews, and Agents sidebars. It opens a modal with up to three routines for that surface, using flat surfaces and the shared Macro icon family. Each one enables in a click, expands so you can edit its name, instructions, and Home visibility first, or opens the full routine composer prefilled. Dismissal reuses the server-side sidebar prompt dismissals (routine-suggestions:<surface>).
Routines page: "Suggested for you" lists every surface's suggestions below the routines list, filterable by area.
Onboarding: a new last step, after the plan/trial step, lists every suggestion grouped by kind, with a switch per row. The ones the AI expects the user to keep start on: a keep chance of 80% or more, topped up to two and capped at five, and never one that sends, posts, or changes what others see. Leaving the tools step starts generation, so the connected inbox informs it.
Routine composer: the routine-compose popover accepts a validated initialDraft.
Analytics: routine_created gains source: 'suggestion'. New events are routine_suggestions_opened, routine_suggestions_dismissed, and onboarding_v4_routines (suggested, recommended, enabled, recommended kept).
Generated code: the cognition web client, SDK (both endpoints classified app-only in coverage), SDK reference, and code-mode catalog and bundle.
Tests:
Rust: decoding, the prompt, the service's when-to-generate rules and background run (with fakes), Postgres claim/complete/fail/cascade, and the Outlook adapter and readable-inbox query.
Web: the wire mapping, the polling query source, the default-on picker, and enable/selection state, plus backend-free browser tests for the sidebar flow and onboarding.
Docs: crates/routine_suggestions/AGENTS.md, docs/agent-guide/setup-cards.md, onboarding.md, navigation.md, and apps/web/AGENTS.md.

Follow-ups
Live provider retrieval and routine execution still need end-to-end validation. Suggestion generation and all nine desktop suggestion dialogs were exercised locally; no routines were activated.
… cards
Why: the suggested-routines card needs the same server-backed dismissal
and remembered first render as the setup cards, without their layout.
What: move SidebarPromotion's shown/dismiss logic into
createPromotionVisibility and export it; SidebarPromotion uses it as is.
Why: suggested routines open the full composer prefilled when the user
wants triggers or a model beyond the quick edits.
What: the routine-compose popover accepts an initialDraft param,
validated with the stored-draft schema and used instead of the saved
draft. The routines list takes a footer that scrolls with it, and the
scroll container no longer doubles as the table element.
Why: users rarely know what routines could do for them. Suggestions
grounded in their own workspace (a plumber's inbox is not a founder's)
make routines discoverable and one click to start.
What: a dismissible "Suggested routines" card tops the Email, Calendar,
Tasks, Drive, Customers, Chat, Calls, Reviews, and Agents sidebars. It
opens a modal of up to three routines for that surface; each enables in
one click, expands to edit its name, instructions, and Home visibility
first, or opens the routine composer prefilled. The Routines page lists
every surface's suggestions under "Suggested for you".
Suggestions come from one cached AI projection per plan, the same
machinery as Home's suggestions: an agent reads the user's memory,
inbox, calendar, CRM, and existing routines (read-only) and returns
structured suggestions with event or schedule triggers. Malformed
suggestions are dropped individually. Completing onboarding starts the
first generation; the projection refreshes every three days.
Why: new users should leave onboarding with routines already working
for them. Suggestions the AI expects them to keep are switched on, so
one click turns on a sensible set without a blank slate.
What: a final routines step follows the plan step; choosing a plan (or
a licensed team member continuing) moves there, and onboarding
completes when the user leaves it. It lists every suggested routine
grouped by kind (email, task, CRM automations, ...) with a switch per
row and inline edits. The projection now asks the AI for a calibrated
chance the user keeps each routine; those at 80% or more start on,
topped up to two and capped at five. Turning them on retries only the
ones that failed, Skip leaves without creating any, and
onboarding_v4_routines records how many recommendations were kept.
Suggestions start generating when the user leaves the tools step,
from the free-model projection, since the plan is not chosen yet.
Also from the audit of the sidebar suggestions: register
routine-suggestions with the FE-33 layer rules and pass the plan into
its query instead of reading the user context there, report enables
as routine_created with source "suggestion", track opening and
dismissing the card, and drop unused exports.

📝 Summary
Summary by CodeRabbit
New Features
Added AI-selected routine suggestions to onboarding, with options to review, edit, enable, or skip them.
Added suggested-routine cards across the app’s sidebars and a suggestions section on the Routines page.
Suggestions can be enabled directly or customized before creation, with loading, error, and retry states.
Documentation
Updated onboarding and navigation guides to cover suggested routines.
The change adds AI-generated routine suggestions across onboarding, sidebars, and the routines page. It adds suggestion decoding, selection, creation, and UI controls, and supports prefilled routine drafts. Onboarding now includes a routines step after plan selection. The change also adds browser and unit tests, analytics events, documentation, and lint-rule coverage. Sidebar promotion visibility and dismissal handling move into a shared primitive.
Priority: Normal
Merge Risk: Moderate · previous review 8e60f
Resolve the automatic-routine safety concerns before merging: a suggested routine can lose its event filter, and onboarding preselects AI-written instructions. A failed dismissal refetch can also show a dismissed card again.

Test failed on one test: src/lib/graphql-cache/host/tauri-host.test.ts › "reports asynchronous native initialization failures". Its vi.waitFor timed out before onInitializationError was called. The other 18,462 tests passed.
I don't think this failure comes from this PR:
The diff doesn't touch lib/graphql-cache or anything it imports.
The same file passes 49/49 locally on this head, in three runs.
No fix exists yet. I can't re-run the job myself (the API returns 403), so could someone with access please re-run the failed Test job.

Why: review found that model-written routines that send, post, or edit
shared records could be switched on in onboarding without the user
choosing them, though their instructions come from a model that read
third-party mail. An over-long event condition was dropped silently,
leaving a routine that ran on every event. A failed dismissal refetch
ignored the list it had already loaded.
What: suggestions declare affectsOthers and those are never on by
default; a suggestion whose condition is too long is dropped whole;
card visibility uses the last loaded dismissal list through refetch
errors.
Why: routine suggestions need a quick look at a new user's mail, and
Macro's own copy is empty until the backfill finishes.
What: an internal email_service route, GET
/internal/recent_messages/{user_id}, returns the newest messages across
the user's own inboxes with working credentials. Gmail lists INBOX ids
and reads them (eight at a time); Outlook gets a new one-request Graph
read of the inbox, newest first. An inbox that fails is skipped and
logged. email_service_client exposes it with trace propagation.
Why: suggestions came from the AI projection pipeline, which runs a full
agent loop over the synchronized mailbox. A new user's mailbox is still
backfilling, so their first suggestions had little to go on and arrived
slowly.
What:
- routine_suggestion_set stores one generated set per user; a generation
claims the row, keeps earlier suggestions visible, and drops a late
result from a superseded run.
- routine_suggestions reads the newest inbox messages straight from Gmail
and Outlook through the email service, asks the free-tier model once for
suggestions, and validates each one.
- Cognition serves GET /routine-suggestions (generating when missing, stale,
or failed a while ago) and POST /routine-suggestions/refresh.
- Usage is metered as the non-billable RoutineSuggestions feature.
Why: suggestions now come from the routine_suggestions service, which reads
the inbox straight from Gmail and Outlook, instead of an AI projection.
What:
- The sidebar card, Routines page, and onboarding step read
GET /routine-suggestions and poll while the set is generating; Refresh
and onboarding's warm-up call POST /routine-suggestions/refresh.
- A wire adapter maps the server's validated suggestions to routine
triggers; the prompt, schema, and decoding move to the server.
- Regenerated the cognition web client, SDK, SDK reference, and code-mode
catalog; the two endpoints are classified as app-only in SDK coverage.
- Docs describe the stored set and the provider inbox read.
Why: the SDK gained the routine suggestion endpoints, so the Deno bundle
code mode embeds was stale.
What: regenerated crates/code_execution/src/outbound/deno/sdk.mjs with the
repository's pinned Bun.
Why: the new non-billable RoutineSuggestions feature left the billing
classification test and the exempt-feature lists out of date.
What: add it to the counting test's feature table and expected count, the
quota runbook and AI chat guide's exempt lists, and ai_usage's callers.
Why: the embedded SDK bundle was built with a different Bun than CI's
Typecheck job, whose generated-file check compares it byte for byte.
What: regenerated crates/code_execution/src/outbound/deno/sdk.mjs with
Bun 1.3.13.
Why: the root packageManager pins a different Bun than the Nix shell CI
uses, and bundles built with it fail the generated-output check.
What: say to use the Nix shell's Bun, not the packageManager version.
Why: the suggestions query polls while a set generates, under the open
list. Without reconciling, every poll returned new objects and the rows
remounted, dropping focus.
What: reconcile the query's data by id, and test that an unchanged
answer keeps the same rows.
Why
Keep suggestion cards and dialogs consistent with the app icon family
and surface styling.
What
Remove decorative gradients, reuse system icons, and keep trigger
metadata static during row interaction. Update the setup-card guide.
Why: the shared button redesign on main replaced the cta variant with
primary, so the suggestion row's Enable button no longer type-checked.
What: Enable uses variant="primary", the main action of the row.
