perf(channels): stop forcing a layout per row when a channel opens - #8816
A dev trace of switching channels showed the messages painting ~465ms after the click, although the timeline response landed after ~170ms. The main thread spent the gap forcing layouts that first paint doesn't need:
Work before the first message paint
Main-thread time in the trace
Measuring each new row, then writing the sizer height and scrollTop for its end-anchor correction, so the next row's read forced a full list layout (ThreadList → resizeItem → scrollTo)
~120ms of a 220ms task
Composer wrap probe: clones the composer into the page and measures it, three times on mount, for an empty draft
~40–60ms
Channel scrollbar reading scrollTop/scrollHeight from a subtree MutationObserver on every rendered message
~20ms
Every closed composer @ menu also fetched the team plus personal and team scheduling settings on mount, for booking-link suggestions nobody had asked for (#8326). The calendar-event source beside it is already gated on the menu being open, and the channel guide says closed mention menus gather nothing.
A backend-free harness that mounts the real channel surface and switches channels measured 28 → 9 layouts and ~79 → ~46 style recalcs per channel open for those fixes. On the traced channel each forced layout cost ~15ms.
A second trace, recorded on this PR's preview with those fixes in, still painted messages ~460ms after the click. Only the REST timeline gates the render, and the server answered it in 104ms. The rest was:
Before the first message paint
Time
The click task, before any request left: the pane commit and the sidebar motion's forced layout. platformFetch defers fetch by a promise, so every request waits for the listener to finish
69ms
The response waiting on a busy main thread
~35ms
The render task: rows and markdown ~40ms, preview hooks ~19ms, the composer ~17ms, and four forced style/layout passes ~62ms
159ms
The scroll event that positions the list: PostHog's scroll-depth listener, then the scrollbar, each restyling ~2,700 elements, plus the virtualizer's reconcile read
70ms
The open also wrote RecordChannelActivity twice for the same channel and refetched the 28KB activity list after each write. The first write was acknowledged while the channel's detail read was in flight. The normalized cache treats any query sent before an acknowledged mutation as stale, so it threw away that 32KB ChannelDetailSoup response and fetched it again.
How it works
before row1: read ─ write sizer+scrollTop ┐
row2: read (forced layout) ─ write┤ N rows → ~2N layouts
row3: read (forced layout) ─ ... ┘
after rows 1..N: read all heights (1 layout)
apply resizes (core keeps the logical offset)
write the last correction once (1 layout)
Each TanStack scroll correction carries the absolute target (offset + adjustments), and the core updates its logical offset as it goes, so only the batch's final correction needs to reach the DOM.
press ──► timeline request leaves (pointerdown is its own task)
click ──► pane commit, Channel mounts ──► page already cached or in flight
first page in ──► idle ──► RecordChannelActivity ──► activity row written into the list
leave ──► idle ──► RecordChannelActivity (a still-pending entry view shares it)
What
ThreadList: rows registered in the same tick go through one flushRowMeasurements microtask. It reads every height first, then calls measureElement with those cached heights and defers scrollToFn writes to a single writeScroll at the end. The existing sizer-before-scroll ordering and WebKit compensation stay in writeScroll.
ThreadList: the end offset is max(0, total - viewport) from the virtualizer's own sizes, passed through a new maxScrollOffset option in the existing @tanstack/virtual-core patch (nix-support/node_modules-hashes.json follows the patch). The core read scrollHeight instead, forcing a layout of just-mounted rows on the scroll to latest, each reconcile frame, and every end check. The scroller holds only the sizer, and writeScroll commits it before scrolling.
CustomScrollbar: watchContent observes the scroller's direct children only. Metrics are read once per frame in an animation-frame callback, scheduled by both scroll events and the ResizeObserver. They are no longer read from mutation callbacks, the scroll handler itself, or the observer delivery, where earlier callbacks can already have changed content.
PostHog: disable_scroll_properties. Its scroll manager listens to every scroll in the capture phase and reads window geometry. The app shell never scrolls the window, so the depth it reported was always zero.
createComposerLayout: an empty draft cannot wrap, so skip the clone-and-measure probe.
MentionsMenu: booking links load when the menu opens, so the first @ with an empty query waits for that request, like the calendar-event source.
Channel views (recordChannelViewWhenIdle): one view on entry, after the first page has loaded, and one on leaving, through a module-level idle queue that coalesces pending views of the same channel. useBeforeLeave is gone: ChannelDetail remounts Channel per id and nothing keeps panes mounted, so cleanup covers every exit. The returned row is written into the activity list instead of refetching it.
Rail press prefetch: a primary mouse pointerdown on a channel row starts its latest page, so the request leaves before the click commits the pane. Touch presses (which also start scrolls), Threads-tab rows (they filter in place), and rows that open at a message (prefetchChannelTarget loads around it) are skipped.
useItemPreview: the REST fallback observer and the channel-message observer are built only while they serve: GraphQL falls back, or it's a REST preview of a message link. The two disabled observers took 12ms of the 13ms that the rows' previews cost; the GraphQL read itself was 0.6ms.
UserIcon: an avatar resolves its DM through getOrCreateDirectMessage when pressed, instead of each avatar building a mutation observer.
sticky-scrolling.md documents the batched measurement and where the end offset comes from.
The normalized cache refetches every GraphQL read in flight when any mutation is acknowledged (predatesMutation), including 200–450KB soup backfill pages. Entry views now wait for the first page, which only narrows that window; the fix belongs in the cache's staleness scope.
Not changed, each measured in the second trace: the header's PriorityCollapseOverflowSensor forcing layout in animation frames (~20–28ms per frame), the sidebar motion's forced layout in the click (~21ms), thread-reply seeding scanning the timeline once per row (~4ms), and hover cards per avatar (~5ms; mounting them on hover would remount the avatar under the pointer).
Opening a channel mounted its visible rows and measured each one in its
own microtask. Every measurement read the row's height, then wrote the
sizer height and scrollTop for the end-anchor correction, so the next
row's read forced a full layout of the list. A dev trace of a channel
switch spent ~120ms of a 220ms task on these per-row layouts before the
first message painted.
Rows registered in the same tick are now measured together: all heights
are read from one layout, the resizes are applied, and only the last
scroll correction (which carries the absolute target) is written.
…nder
The channel scrollbar watched every descendant mutation of the message
list and read scrollTop and scrollHeight synchronously in the callback,
forcing a layout each time Markdown, decorators, or rows changed while
the channel was opening.
Only the scroller's direct children affect its extent, and their resizes
are already observed. The metrics are now read from the ResizeObserver
callback, where layout is current, instead of from mutation callbacks
and the mount effect.
Deciding whether a composer fits on one line clones it into the page and
measures the clone, which forces a layout. On channel open the composer
mounts in the same task as the messages and probed three times before
the first message painted, although an empty draft cannot wrap.
Every composer mounts its mention menu closed, and the booking link
source ignored that, so opening any channel fetched the team and the
personal and team scheduling settings. Closed mention menus are not
supposed to gather candidates; the calendar event source beside it is
already gated the same way.
Improved thread scrolling when rows are added or moved, reducing layout jumps.
Improved scrollbar updates when content changes.
Empty message composers no longer retain an incorrect wrapped-line layout.
Booking-link suggestions are fetched only while the mentions menu is open.
ThreadList now batches row measurements and defers scroll corrections until each batch completes. CustomScrollbar relies on resize observation for content metric updates and observes direct child-list changes. Booking-link fetching now requires the mentions menu to be open. Composer wrapping measurement now returns early when the editor has no text content.

Some channel row resizes can leave the scrollbar thumb out of sync. The issue is localized, but the metric update should be fixed or explicitly accepted before merging.

Explanation
The title is 66 characters, under the 72-character limit, and follows conventional commits format with the "perf(channels):" prefix. It states the main change: the channel-open path no longer forces a layout per row. It matches the batching of row measurements in ThreadList and the related scrollbar, composer, and mentions menu changes.
Full details: Description check
Explanation
The description is specific and related to the changeset. It explains the motivation (channel-open trace timings), names the changed areas (ThreadList batching and writeScroll, the virtual-core maxScrollOffset patch, CustomScrollbar observers, the PostHog scroll-depth setting, createComposerLayout empty-draft skip, MentionsMenu booking-link gating, channel view recording, rail press prefetch, useItemPreview observers, UserIcon DM resolution, and sticky-scrolling.md), and lists follow-ups. It covers more than the raw summary's files, but every item it names is tied to the same channel-open performance goal and the changes shown in the summary. The description also covers changes outside the four files in the raw summary, such as PostHog settings, channel view recording, and UserIcon. That is a scope question, not an off-topic one, so this check passes.

Keep scrollbar metrics in sync with virtualized row resizes.
ThreadList is the only watchContent caller. Its scroll container has one direct child, contentRef, with an explicit height. The message rows are absolutely positioned descendants. A row resize can change the virtualizer's total size without resizing contentRef or invoking writeScroll, so CustomScrollbar can retain stale scrollHeight and thumb metrics.
Add an explicit metric invalidation when virtualizer measurements change the total, or observe the virtualizer's row/sizer resize source. Do not rely on descendant mutation observation if it restores per-message layout work.

Opening a channel sent RecordChannelActivity twice for the same channel:
on mount, and again from useBeforeLeave when the split router flushed its
own deferred URL write a few milliseconds later. Each write's onSuccess
refetched the whole activity list (28KB), and the write acknowledged
while the channel's detail read was still in flight, so the normalized
cache discarded that 32KB response and fetched it again.
Views are now recorded once on entry, after the first page has loaded,
and once on leaving, through a module-level idle queue that coalesces
pending views of the same channel. The channel remounts per id, so
cleanup covers every exit and useBeforeLeave is dropped. The returned
row is written into the activity list instead of refetching it.
The timeline request for a channel opened from the rail left 69ms after
the click: TanStack runs the queryFn synchronously, but platformFetch
defers window.fetch by a promise, so every request the click starts
waits until its listener has committed the pane and run the sidebar
motion. The mouse press before it lasted another 122ms in the trace.
Channel rows in the rail now prefetch the latest page on a primary
mouse pointerdown, which is its own event, so the request leaves before
the click and Channel picks the page up from the cache. Touch presses
are skipped because they also start scrolls, as are Threads-tab rows
(they filter in place) and rows that open at a message, which load
around it through prefetchChannelTarget.
TanStack's getMaxScrollOffset reads scrollHeight - clientHeight, so the
initial scroll to latest, each reconcile frame, and every end check
forced a layout of rows that had just mounted: 14ms and 10ms in the
trace of a channel open, each restyling over 2,000 elements.
ThreadList's scroller holds only the sizer, max(viewport, total), and
writeScroll commits that height before writing scrollTop, so the end
offset is max(0, total - viewport) from the virtualizer's own sizes.
The scrollbar read scrollTop, scrollHeight and clientHeight inside its
scroll handler and its ResizeObserver callback. Both can run right after
content changed (rows mounting under a programmatic scroll, an earlier
observer in the same delivery), so each read forced a style and layout
pass: 18ms and 10ms before a channel's first paint.
The reads now happen in one animation-frame callback per frame. After a
scroll that is the same frame, before its layout; after a resize, at
most one frame later.
PostHog's scroll manager listens to every scroll in the page in the
capture phase and reads the window's scroll geometry, which forced an
18ms restyle on the scroll that positions a newly opened channel. The
app shell never scrolls the window, so the depth properties it adds to
pageview and pageleave events are always zero.
useItemPreview built three observers per mention: the GraphQL read, a
REST fallback that stays disabled while GraphQL serves the item, and a
channel-message query that only REST previews of message links enable.
In the trace of a channel open, the two disabled observers cost 12ms of
the 13ms that the message rows' previews took; the GraphQL read was
0.6ms.
Each fallback now lives in a memo keyed on whether it serves, so it is
built when GraphQL falls back (or for a REST message link) and disposed
when it no longer applies.
Every UserIcon built a get-or-create-DM mutation observer so a press
could open the DM, and a channel renders one avatar per message group.
The avatar now calls getOrCreateDirectMessage when pressed, with the
same channel-list invalidation and error log, and opens the split from
its result.
getMaxScrollOffset and getSize are private in the virtual core's types,
so assigning the instance method failed the type check. The existing
virtual-core patch now takes a maxScrollOffset option that replaces the
DOM read, and ThreadList passes the same max(0, total - viewport)
through it.
The maxScrollOffset option changed apps/web/patches, which is part of
the node_modules derivation. Both hashes are the ones the Linux and
Darwin node_modules nix checks computed for this branch.

Why
A dev trace of switching channels showed the messages painting ~465ms after the click, although the timeline response landed after ~170ms. The main thread spent the gap forcing layouts that first paint doesn't need:
scrollTopfor its end-anchor correction, so the next row's read forced a full list layout (ThreadList→resizeItem→scrollTo)scrollTop/scrollHeightfrom a subtreeMutationObserveron every rendered messageEvery closed composer
@menu also fetched the team plus personal and team scheduling settings on mount, for booking-link suggestions nobody had asked for (#8326). The calendar-event source beside it is already gated on the menu being open, and the channel guide says closed mention menus gather nothing.A backend-free harness that mounts the real channel surface and switches channels measured 28 → 9 layouts and ~79 → ~46 style recalcs per channel open for those fixes. On the traced channel each forced layout cost ~15ms.
A second trace, recorded on this PR's preview with those fixes in, still painted messages ~460ms after the click. Only the REST timeline gates the render, and the server answered it in 104ms. The rest was:
platformFetchdefersfetchby a promise, so every request waits for the listener to finishThe open also wrote
RecordChannelActivitytwice for the same channel and refetched the 28KB activity list after each write. The first write was acknowledged while the channel's detail read was in flight. The normalized cache treats any query sent before an acknowledged mutation as stale, so it threw away that 32KB ChannelDetailSoup response and fetched it again. How it works
Each TanStack scroll correction carries the absolute target (
offset + adjustments), and the core updates its logical offset as it goes, so only the batch's final correction needs to reach the DOM.What
ThreadList: rows registered in the same tick go through oneflushRowMeasurementsmicrotask. It reads every height first, then callsmeasureElementwith those cached heights and defersscrollToFnwrites to a singlewriteScrollat the end. The existing sizer-before-scroll ordering and WebKit compensation stay inwriteScroll.ThreadList: the end offset ismax(0, total - viewport)from the virtualizer's own sizes, passed through a newmaxScrollOffsetoption in the existing@tanstack/virtual-corepatch (nix-support/node_modules-hashes.jsonfollows the patch). The core readscrollHeightinstead, forcing a layout of just-mounted rows on the scroll to latest, each reconcile frame, and every end check. The scroller holds only the sizer, andwriteScrollcommits it before scrolling.CustomScrollbar:watchContentobserves the scroller's direct children only. Metrics are read once per frame in an animation-frame callback, scheduled by both scroll events and theResizeObserver. They are no longer read from mutation callbacks, the scroll handler itself, or the observer delivery, where earlier callbacks can already have changed content.disable_scroll_properties. Its scroll manager listens to every scroll in the capture phase and reads window geometry. The app shell never scrolls the window, so the depth it reported was always zero.createComposerLayout: an empty draft cannot wrap, so skip the clone-and-measure probe.MentionsMenu: booking links load when the menu opens, so the first@with an empty query waits for that request, like the calendar-event source.recordChannelViewWhenIdle): one view on entry, after the first page has loaded, and one on leaving, through a module-level idle queue that coalesces pending views of the same channel.useBeforeLeaveis gone:ChannelDetailremountsChannelper id and nothing keeps panes mounted, so cleanup covers every exit. The returned row is written into the activity list instead of refetching it.prefetchChannelTargetloads around it) are skipped.useItemPreview: the REST fallback observer and the channel-message observer are built only while they serve: GraphQL falls back, or it's a REST preview of a message link. The two disabled observers took 12ms of the 13ms that the rows' previews cost; the GraphQL read itself was 0.6ms.UserIcon: an avatar resolves its DM throughgetOrCreateDirectMessagewhen pressed, instead of each avatar building a mutation observer.sticky-scrolling.mddocuments the batched measurement and where the end offset comes from.Follow-ups
channel.opentelemetry, theprefetch_lead_msof a rail press, and the channel-open browser budget are in feat(channels): measure channel opens and budget their hot path in CI #8817, stacked on this PR.predatesMutation), including 200–450KB soup backfill pages. Entry views now wait for the first page, which only narrows that window; the fix belongs in the cache's staleness scope.PriorityCollapseOverflowSensorforcing layout in animation frames (~20–28ms per frame), the sidebar motion's forced layout in the click (~21ms), thread-reply seeding scanning the timeline once per row (~4ms), and hover cards per avatar (~5ms; mounting them on hover would remount the avatar under the pointer).
